So heres the advantage of this. If I say you lead by example, what Im basically saying is youre not a leader because leading by example is not leadership, youre just my best frigging player. And even though, basically I made the presentation to him and his and this is executive staff like Ive made to your listeners, I learned more reading that book, and what I loved about it is getting back to the principle of loving those you lead, loving those you coach, loving those you, teach because he clearly does. Anson: Well, actually, Im reading all the time, but most of the ideas we bring in practice dont come directly from the reading, they just come from us looking at this thinking you know what, this isnt working. Every now and again Ill work with these different groups that are sorting out a way to test character, and theres some group Im working with, but right now I cant remember them, although I am doing some work with Angela Duckworth on performance. And this was extraordinary. She said because Anson, I have to change. Anson: Well, to transfer you let them know thatand usually a person that wants, the person thats really below the line is someone that isnt playing much, usually, and so as a result, you know, behind your back theyre whining about everything under the sun, which, by the way, goes completely counter to our first core value, which is we dont whine. Anson: And I said you know what, I agree with you. And I want to sit there and I want to get $100,000 for sitting there and just answering questions. I am never going to make this travel roster unless I change. And now all of a sudden theyre going to become responsible for everything. Im awestruck with the power of this tool. So, you know, we had this insipid, you know, core value about working hard, but theres nothing motivational about this core value of working hard because that inspires no one. And now youre ranked from one to 15. And yeah, there were a lot of things she didnt do to get on the field for me. And its often a sore subject, too. So whats critical for you, and actually the hiring process is everything for you, and so this is where, again, this is something that Jack Welch used to say, and I loved it. And now we bring in our own university people. They have come from philosophers, writers, former captains, and even a team manager. And this has served me better than any other piece of advice I have ever been given in leadership and coaching in my life. And my job is to get them to the truth because where do I want them to go? Weve got all kinds of missions, a part of the mission is the athletic one, but believe it or not within this culture of a university context, its actually the third most important. The coach hates me. Theyre just whining and whining about everything under the sun. Just give me the tools. What have you found on the developing coaches side that maybe would, if I was a business owner out there thinking about how do I build my senior leadership team? Anson Dorrance - Wikipedia Every year at spring, I think of a PTA program I helped put together that featured UNC Womens Soccer Coach Anson Dorrance as guest speaker. The first time in her life and all of her conversations she had at her fingertips Russian poetry to recite to a colleague as they were discussing this poem or this short story or this novel. I read every business book that, you know, makes the New York Times top 10 bestseller list. And of course my whole evolution has been trial and error. So I think, yeah, business can save the world. For example, the first core value is "we don't whine." Were the best of the best. And then she said, and this is a wonderful backhand compliment, she said, you know, after I played for you, I felt like a play for anyone. Think about that for a second. That should be your perspective, is your bottom line, and heres the way you construct the most aggressive bottom line. Ill be transparent; Dean Smith. One of the toughest things with women is to get them to lead verbally, because what every woman in the room understands, as soon as a woman leader opens her mouth everyones going to think shes a bitch. Then finally, its their soccer success. Youre not a social worker, youre not an anthropologist. If I have a 30 player roster at the end of every night, I have three analytics boys that are getting degrees in statistics here, convert that days practice into data and theyre ranked, theyre ranked from one to 30. In my experience its a crock. Melissa: So lets talk a little bit about these 28 factors that you identify and grade on or rate on every day. And so I had all these things, fundamental statements like, we work hard or, we dont whine, basically all the principles to try to create this great culture. In other words, Id love to be able to read the narrative that that person is using. actually neither that ancient, nor Chinese. First five guys, 1, 2, 3, 4, 5, and practice performance. And all of a sudden in this New York Times magazine article shes talking about the extraordinary transformation that took place in her life when she was asked to memorize all of this literature and poetry. Its similar to, you know, me telling that player that, you know, if I say you lead by example what Im saying is youre not a leader. I want my kids to develop principle-centered living. But if this persons going to be toxic to your culture and is going to be so incredibly selfish, thats not the person to hire. And in the old days I never shared any of this data with any of my kids. But now they get to rank themselves in 7 out of the 8 categories that were going to review. That definitely would solve the problem. I think youre such an impressive guy and I love everything youve accomplished. And so what you asked earlier about this cauldron thing, we have three basic tools that we use that I think separate us. But through this love, love of family, love of neighborhood, love of community, love of the people that work for you and the people you serve, the customers, because hes also a free enterprise, this unbelievable man, Arthur Blank is. Every so often, I pull out his 12 Core Values. And were notwere flexible. So how have you been able to take those conversations that you have using this data to create a more positive motivational environment around feedback? And so thats where we are right now. Melissa: So how do you identify culture fit for your organization right now? Because I rode this kid, I knew what her potential was and if she has this extraordinary potential now, Anson Im the best on the team at this, and youre not happy. Some want to be exempt. Every year, Dorrance gives his players a series of assessments (including the Grit Scale ) and makes them memorize literary quotes that represent the team's values. And so if they claim they have a 4.5 in the beat, which is professional level in terms of cardiovascular fitness, and yet their beat score was a 30, and the qualifying line to get on the field is 40, I will debate it with them. Melissa: I love that. Ive never developed a leader. Because theyre not working for you, which is why theyre in your bottom 10%. They do not want to exert. I was just talking to a restaurant owner who was struggling to find the right mix of workers for whatever reason that might be. I mean, thats why it drives me nuts, you know, when I look at all these different people that claim to be developing leaders. Then we do it post season in January, and then we do it at the end of the spring as theyre about to go on their summer break. In fact some are made so clear that on the first day of practice this August, theres some players that arent going to be practicing with us because they failed the initial test to get them into training, which is a beat test which measures their cardiovascular efficiency. And so I had all these ridiculous core values that I was expecting everyone to live by, but no one really lived by them except if it was a coincidence. Theres a call to basically whats happening in Russia, where they control industries. Anson: Self-belief. And hes won more than 800. Yep, I dont compete because theyre giving themselves numbers underneath a 4, which is what is required of them to start, and they are telling me they shouldnt start, and Im agreeing with them, because I dont start them. I mean, hes incredibly demanding and yet you can feel his love for you. He believes in basically having an impact on all the things Im talking about; the construction of character, giving back to your community, involving the community. I was one of the warm-up bands along with Stephen Covey and Hyrum Smith. I guess on the other hand not so surprising when you think about all of the newspaper headlines these days dealing with corporate bad behavior. And in changing that and sending then in the right direction all of a sudden a substandard player goes to a different level because now shes finally accountable for performance, whereas earlier she had a narrative that protected her from being responsible and accountable, and now all of a sudden we expose that, and now shes selected to be more accountable and her game goes to a completely different level. Or if you have a collection of small societies with the six people youre leading and your restaurant group its cookie cutter where yeah, we all do this. So the first thing you have to embrace is that everyones different. What is our test? And he said, well, if thats the case none of you guys will get your PhDs and masters degrees. And as impressive as that is, h But I think its an amazing thing to hear you talk about how strong your core values are, and the quality of character of your players. One of the greatest compliments Ive ever been given by any player Ive ever coached was a kid of mine that was playing in the pro leagues. Thats what we call the competitive ballgame. Each year the players grade themselves and their teammates on the extent to which they embody the core values. They sprint to the next thing theyre doing. And thats where we run into problems, too, because we see this kid that has huge talent. And I said why? And what this means is we develop a narrative to protect us from pain.
